The Lighthouse Keeper's Dilemma

A lighthouse on a rocky coast at dusk, its beam sweeping over the water while a ship passes offshore.

Every month, a lighthouse keeper received one barrel of oil. It was not much, but it was enough to keep the light burning every night.

Then people started asking for help. A farmer needed oil for his lamp. A widow needed oil to stay warm. A family needed oil to cook.

Each request was reasonable. Each decision felt compassionate. So the keeper shared a little. Then a little more. And a little more.

Until one night, the lighthouse went dark. And a ship struck the rocks.

That story has stayed with me for years. Not because it is about a lighthouse, but because it is about leadership.

Organizations rarely lose focus because of one bad decision. They lose it through dozens of good intentions.

One more meeting.
One more approval.
One more dashboard.
One more "quick request."
One more priority.

Individually, none of them seem unreasonable. Collectively, they pull attention away from the work that actually moves the business forward. Sometimes what looks like collaboration is actually creating complexity.

As I have grown in leadership, one principle has become increasingly important:

Every "yes" is also a "no" to something else.

My first principle

Leadership is not just about making good decisions. It is about protecting what matters from everything that does not.

Sometimes the most valuable thing a leader can do is politely say, "Not now."

A question I ask before saying yes

What important work am I unintentionally putting at risk by accepting this request?

That single question has changed how I prioritize my time, and how I think about building teams.
